Choose markets through the operating model

Perspective · International strategy

Market selection becomes more useful when the discussion moves from broad attractiveness to the requirements of a specific restaurant business. A large consumer opportunity still needs a viable format, an appropriate price position and an organization capable of consistent execution.

Start with what must be true

Define the conditions the brand needs: the customer occasion, service speed, site characteristics, product quality, supply availability and labor capabilities. Then test those conditions against the market. A concept that depends on frequent everyday use may need a different location strategy from one built around occasional visits.

Next, examine the local operating model. Determine which activities must be controlled directly, which can be entrusted to a partner and which need a shared capability. The choice affects capital, governance and the pace at which reliable learning can take place.

Make assumptions visible

Keep an explicit record of the assumptions behind the first restaurants. Menu mix, customer frequency, occupancy costs, delivery contribution and supply lead times should each have a way to be tested. Avoid presenting a precise growth forecast when the assumptions that drive it remain unproven.

A useful pilot is designed to answer important questions. Choose locations that can reveal whether the core proposition works, and define what would warrant a change before results arrive. This makes the eventual investment decision more disciplined.

Sequence the commitment

A market-entry plan can connect investment stages to evidence. The first stage establishes feasibility; the next demonstrates repeatability; later stages build density and organizational depth. The precise gates will vary by brand and market.

The leadership task is to keep the market thesis and the operating plan connected as new evidence emerges. That connection is what gives an expansion strategy practical meaning.
